TL;DR: what happened to Europe's AI startups this week?
Daedalus, a Karlsruhe startup founded by an ex-OpenAI engineer that combined AI with its own precision-parts factory, is in insolvency proceedings, with 150+ staff and assets unlikely to cover its debts. In the same week, SAP agreed to buy Ghent's TechWolf, an AI skills platform, in what TechWolf calls the largest sale of a VC-backed software company in Belgian history, and Personio bought Berlin's Circula, a spend-management tool with 3,000+ customers. The pattern: big software suites are buying AI that sits inside everyday work, while capital-heavy AI hardware is fragile. Here's what it means for bootstrapped AI founders.
One week in October 2026 told two very different stories about AI startups in Europe. One company, backed by top investors and led by a former OpenAI engineer, ended up in a German insolvency court. Others, building AI into ordinary business software, were bought by Europe's biggest software companies.
For founders building AI products on a budget, the contrast is the lesson.
Daedalus: an AI factory in insolvency
Daedalus was founded in Karlsruhe in 2019 by Jonas Schneider, a former OpenAI technical lead who had joined OpenAI in 2016, according to Reuters. The company built AI that plans production from engineering drawings and ran its own 4,600 m² site with CNC machines, making precision metal parts for medtech, machinery and aerospace customers.
- Funding: a $21 million Series A in February 2024, led by NGP Capital with existing investors Addition and Khosla Ventures.
- The insolvency: the Karlsruhe local court opened proceedings on 1 August 2026 for illiquidity, according to Dealroom. Management is running the company in self-administration under a court-appointed supervisor, who said in early September that the assets were unlikely to cover the debts.
- Scale: more than 150 staff from over 30 countries. The US parent company is not part of the German proceedings.
- News broke late: Sifted reported the insolvency on 9 October, more than two months after the court filing. Schneider didn't respond to Dealroom's request for comment.
Daedalus wasn't a software company that happened to use AI. It was a factory that used AI, with a factory's fixed costs: a site, machines and a large team. Those costs need constant funding, and when funding stops, so does the business.
SAP buys TechWolf
On 6 October, SAP announced it will acquire TechWolf, a Ghent startup whose AI maps the skills of a company's employees from the work they actually do. The deal is expected to close in the fourth quarter of 2026; terms weren't disclosed, and TechWolf will keep operating in Ghent under CEO Andreas De Neve.
- Founded in 2018 by Andreas De Neve, Jeroen Van Hautte and Mikaël Wornoo.
- Customers include HSBC, GSK, Ericsson, AMD, PayPal and Booking.com.
- Funding: a €10 million Series A in 2022 and a $42.7 million Series B led by Felix Capital, with SAP, ServiceNow and Workday among the investors.
- Record exit: with more than 120 staff, TechWolf calls it the largest sale of a VC-backed software company in Belgian history, Tech.eu reports.
Personio buys Circula
The same day, Munich-based HR software unicorn Personio bought Circula, a Berlin spend-management platform, according to Trending Topics. It's Personio's largest acquisition and its second this year.
- Founded in 2017 by Nikolai Skatchkov and Roman Leicht.
- Customers: more than 3,000, with about 250,000 users, including Aston Martin, DATEV and tonies. More than 500 were already Personio customers.
- Funding: a €15 million round in 2025. The purchase price wasn't disclosed.
The rest of the week's deals
Tech.eu's weekly recap also lists Collibra buying Munich govtech startup Trail and Behavox buying Swiss Apiax. Just before the window, Mistral bought Pimento on 23 September. One deal stands out for bootstrappers: anny bought HiDesk, a Cologne AI startup with more than 250 customers that was less than a year old. Both companies are bootstrapped, according to Trending Topics.
What this means for you
- Build AI into a workflow people already pay for. TechWolf (skills) and Circula (spend management) were bought as features for bigger platforms. See AI-powered startup operations for where AI saves small companies time.
- Be careful with fixed costs. Factories, hardware and big teams need funding rounds to survive. If you bootstrap, keep costs variable until revenue covers them; see the bootstrapped startup that's profitable.
- Customers are your exit story. Circula had 3,000+ customers and 500 shared with its buyer. Small and bootstrapped teams can be acquired too: HiDesk sold in under a year with 250+ customers. Read bootstrapped exit and acquisition.
- Know who could buy you. Most European exits now are strategic: suites buying AI for their platforms. List the five companies whose customers you serve, and make your product easy for them to integrate.
- Raise only when it buys something specific. See bootstrapping versus VC: how to decide.
